Strategy & Transformation

A strategy is only finished when its value is realized.

We help leadership teams make the hard strategic choices, build the operating model and governance to carry them, and run the transformation against a single benefits case that stays open until the value appears in the results.

01The challenge

The gap opens between the boardroom and the front line.

The Kingdom’s mandate for change has rarely been clearer. Vision 2030 set the national direction, and boards have answered with ambitious plans. The difficulty sits one level down. Portfolios swell until initiatives compete for the same leaders and budgets. Steering committees review milestones while outcomes go unexamined, and business cases approved at the outset are never reopened.

Every executive committee knows the pattern. Programs hit their milestones while the economics of the organization barely move. Each year the distance between what was promised and what was delivered grows, and the organization’s appetite for the next wave of change shrinks with it. The gap is a design problem, and it has a design answer: an operating model shaped around the strategy, decision rights that hold under pressure, and one line of sight from investment to realized value.

02Our approach

How we carry strategy into the operation.

  1. Hard choices, made explicit

We ask leadership teams to say what they will stop doing as plainly as what they will pursue. That list is usually short and uncomfortable, and it gives the rest of the strategy its credibility. Digital priorities are settled in the same conversation, with a roadmap the organization can fund and staff.

  2. One ledger until the value lands

We give each workstream its share of the value and a named executive who answers for it. Strategic KPIs connect the board to the operating units, and a benefit is closed only when it shows in the financial statements.

  3. Investment cases finance can test

An investment case is a set of assumptions, and we manage it that way: each one written down, given an owner, tested by finance and revisited as the program learns. The roadmap that follows is paced by value, risk and the organization’s capacity to absorb change, often the tightest constraint of all.

  4. An operating model built to execute

We design the operating model around the decisions the strategy depends on, especially those that must be made faster or closer to the people being served. Structures, roles and governance follow from those decisions, and each design choice traces back to a strategic priority, so the model can be explained to the organization and adjusted as conditions shift.

  5. Offices with the authority to steer

We set up the office that steers the portfolio and give it work that matters: settling dependencies between programs, preparing the decisions the executive committee must take and bringing in delivery support when the load peaks. Its reports open with outcomes, so leadership decides on evidence.

03Outcomes

What changes at the top.

  • Fewer, sharper priorities

A portfolio the executive team can hold in mind, with accountable owners and the resources to finish what it starts.

  • Decisions that hold

Clear decision rights and governance forums that settle issues at the right level and at the right speed.

  • A visible line to value

Every initiative tied to a measurable benefit and reported on one ledger the board trusts.

  • A transformation office you own

Your own teams run the transformation office and the performance cycle long after our engagement ends.

04Our perspective

Value is designed at the start of a transformation, or it is rarely found at the end.

Too many programs discover their business case in the closing report. We build the benefits case before the first workstream mobilizes, assign it to named owners and review it at every executive meeting. When the economics are visible from the outset, leaders can stop, scale or redirect work while the decision can still change the result.
